How it works

Three minutes is the rest for work that is genuinely near your limit. A single or a triple at ninety percent takes most of that long before the next attempt is worth making, and starting earlier means a worse set at a lighter weight.

The trade is time. Five sets at three minutes is twenty minutes for one exercise, which is why heavy sessions have two or three lifts rather than six. That is a feature of training heavy, not a scheduling problem to solve.

The upper bound is cooling down. Past about five minutes you start losing the warmth and readiness the previous sets built, and the next set gets worse rather than better.

If three minutes still leaves the next set short, the weight is too heavy for the sets you planned. Drop the load rather than extending the rest further.

Questions

When do I need three minutes?
Sets of one to three reps at a weight close to your maximum, and any set where the last rep was a genuine struggle.
Is three minutes ever too long?
For conditioning, yes. For strength, rarely. Past about five minutes you start cooling down, which is the real upper limit.
How many sets fit in a session?
Fewer than you think. Five sets with three minutes of rest is twenty minutes for one exercise, so heavy days are usually built around two or three lifts.
